Visual management is arranging the workplace so that normal state and deviation can be seen with the naked eye in seconds — marked places, min/max levels, colour codes, andon lights and operations boards. The goal: anyone can see the status without asking or opening a system.
The test is the “3-second rule”: can an outsider see in three seconds whether the station is ahead or behind, whether something is missing, whether there is a problem? If the status requires explanation, the management is not visual.
Visual management moves control from people to surroundings: no one needs to remember the rule when the arrangement enforces it. That is 5S’s real purpose — order is the means, visibility is the goal.
