What is 5S?

5S is a method for creating and sustaining an organised, standardised workplace in five steps: Sort (seiri), Set in order (seiton), Shine (seiso), Standardise (seiketsu) and Sustain (shitsuke).

5S is not about tidying but about stability: when everything has a fixed, marked place, deviations become visible immediately — the missing tool, the overflowing pallet space, the leak under the machine. 5S is the foundation visual management builds on.

Most 5S initiatives die at the fourth and fifth S. The first three can be carried out as a project; standardisation and discipline require management routines — audits, board follow-up and visible management interest.

Visual management

Visual management is arranging the workplace so that normal state and deviation can be seen with the naked eye in seconds — marked places, min/max levels, colour codes, andon lights and operations boards. The goal: anyone can see the status without asking or opening a system.

Standard work

Standard work is the currently best, agreed way of performing a task — documented so precisely that deviations can be seen, and improvements have a fixed starting point. Without a standard there is no deviation; without deviation, no learning.

Gemba is Japanese for “the real place” — where value is created: the shop floor, the warehouse, the case handling. A gemba walk is a structured management round on site with the purpose of observing, asking and understanding, not controlling.
