The word "standard" makes many people think of bureaucracy: thick folders no one touches. But in a well-functioning operation, standard work is the exact opposite — it is the simplest, most reliable way we currently know to perform a task. Not the final truth, but the best we have right now. And that is precisely why it is the foundation beneath every improvement.
The point is put most sharply by Masaaki Imai, who introduced kaizen (continuous improvement) to the Western world: "Where there is no standard, there can be no improvement." The thought is logical once you stop and consider it. If three employees perform the same task in three different ways, what is it you're improving? You have no fixed starting point to measure from — and any "improvement" disappears in the variation.

The standard is a baseline, not a straitjacket
Taiichi Ohno, the man behind Toyota's production system, saw standard work as a living document. When someone finds a better way, you change the standard — and then the new way is the starting point for everyone. That is how one person's good idea becomes the whole team's new normal, instead of disappearing when the person is off. Without the standard, the improvement would live in only one head.
That is the difference between a company that learns and one that repeats the same mistakes. In the one, each improvement is built on top of the last, because it is written down and shared. In the other, you start over every time, because knowledge sits scattered in people's experience and disappears with them.
The three elements of good standard work
Toyota describes standard work with three elements that together make a task predictable. They are just as relevant in a warehouse or an office as at an assembly line:

- •Takt time — the pace the task must follow to match demand. How long may one piece of work take?
- •Work sequence — the order the steps are performed in. The best known order, not just a random one.
- •Standard inventory — how much material or how many work-in-progress items must be present for the work to flow without stopping.
How to make a standard people actually follow
The most frequent mistake is that a manager or consultant writes the standard at the desk and hands it out. It is followed for a week and forgotten. A standard that holds has three hallmarks:
It is written by those who do the work. They know how the task is really solved best — not how it ought to be solved in theory. Ownership arises when people have helped formulate the standard.
It is visible where the work happens. Not in a folder on a drive, but as a short, visual instruction at the workplace itself. A picture often says more than a page of text.
It is maintained. A standard that isn't updated when reality changes quickly loses its credibility. That is why standard work is closely tied to the daily follow-up: when a deviation appears at the board meeting, the question is always — did we follow the standard, or should the standard be changed?
In practice you don't have to start from scratch. A standard work template gives you a structure to fill in together with the team — with room for sequence, times and the quality points that must not go wrong. Start with one task that often causes trouble, and expand from there.
