Most improvement efforts spread thin: a bit faster here, a bit less waste there. The result is often disappointing — you work hard, but total output doesn't move. The explanation is simple and counter-intuitive: in any chain of work processes there is one place that decides how much comes out the other end. Improve everything else, and nothing happens. Improve the bottleneck, and the whole company moves.
That insight is the core of the Theory of Constraints, which the Israeli physicist Eliyahu Goldratt introduced in 1984 in the novel The Goal. The book is written as a story about a plant manager who has 90 days to save his factory — and it has become one of the most-read management books ever, precisely because the point is so tangible.
A chain is only as strong as its weakest link
Think of your operation as a chain of processes: order in, preparation, production, inspection, delivery. Each process has a capacity. The process with the lowest capacity is the bottleneck — and it decides how fast the whole chain can deliver. It doesn't help to make the fast processes even faster; they wait for the bottleneck anyway. Work that piles up in front of it turns into inventory, waiting time and stress, without a single extra order coming out.

That is the sentence that makes the theory practical. It tells you where to put your scarce time and money: at the bottleneck — and almost nowhere else. All work outside the bottleneck that doesn't support it is, at best, wasted energy.
The five focusing steps
Goldratt turned the theory into a concrete workflow in five steps that are repeated again and again. It is one of the most applicable recipes there is in operations management:

- •1. Identify the bottleneck — find the process where work piles up in front, and where everything else waits.
- •2. Exploit the bottleneck fully — make sure it never stands still unnecessarily: no breaks without relief, no bad material, no waiting for decisions.
- •3. Subordinate the rest — let all other processes work to the bottleneck's pace, not their own. Producing more before the bottleneck only creates inventory.
- •4. Elevate the capacity — if steps 1-3 aren't enough, invest: an extra machine, an extra pair of hands, outsourcing part of the task.
- •5. Start over — when the bottleneck is gone, a new one has arisen somewhere else. Don't let old habit become the new constraint.
The beauty of the sequence is that the first three steps are usually free. Before you even consider buying more capacity (step 4), you've captured most of it by simply ensuring the bottleneck isn't wasted and the rest of operations stop overproducing.
How do you find the bottleneck in practice?
The bottleneck almost always reveals itself in two ways: a pile of work sits waiting in front of it, and the processes after it starve. You get a systematic picture by mapping the value stream — a simple drawing of where work flows and where it stands still. Many only discover there how much of the lead time is pure waiting. The most important mental shift
The Theory of Constraints requires you to let go of a widespread intuition: that an efficient company is one where everyone and everything is busy all the time. That is wrong. If the processes before the bottleneck run at full power, they merely produce inventory that waits. Local efficiency outside the bottleneck is not a virtue — it is often waste disguised as diligence. The only efficiency that counts is the bottleneck's.
