How to make a VSM in 4 hours

Value Stream Mapping is one of the most powerful Lean tools for identifying waste. But many people spend days or weeks on the process. Here is how you do it in 4 hours.

Value Stream Mapping (VSM) is a visual method for mapping every step in a process — from customer order to delivery. The purpose is to identify where value is created, and where the time goes on waiting, transport, inventory and other forms of waste.

What you'll need

  • A large sheet of paper (A0 or a whiteboard wall)
  • Post-its in different colours
  • Markers (black, red, blue)
  • A stopwatch for time measurements
  • 3-5 participants who know the process
  • Access to the production area

Choose a product family (15 min)

Never start with the whole factory. Choose one product family — products that follow roughly the same route through production. Use the 80/20 rule: which products make up the bulk of your volume or revenue?

Common mistake

Mapping all products at once. It becomes unmanageable and takes weeks.

Go to the Gemba — follow the product (45 min)

Take the team onto the shop floor and follow the product's path backwards. Start at shipping and walk back to the receipt of raw materials. Note every step the product goes through.

For each step, record:

  • Cycle time — how long does it take to process one unit?
  • Changeover time — how long to switch between products?
  • Number of operators — how many work at this step?
  • Availability — what share of the time is the equipment running?
  • Inventory before/after — how much WIP is waiting?

Pro tip

Take photos of each step and of the inventory between steps. It helps when you draw the map afterwards.

Draw the Current State Map (60 min)

Back at the board. Draw the current state using standard symbols:

Process box

Rectangle with the process name and data (C/T, C/O, availability)

Inventory triangle

Triangle with the number of units and days of consumption

Information flow

Dashed arrow for electronic, solid arrow for manual

Calculate the key figures (30 min)

Now comes the important part. Calculate:

Lead Time

Total time from order to delivery = the sum of all waiting times + process times

Process Cycle Efficiency (PCE)

Value-adding time / Lead Time × 100%

Most companies land at 1-5%. World class is above 25%.

A typical result: a lead time of 15 days, of which only 30 minutes is value-adding. That is normal — and it is exactly why VSM is so powerful.

Identify improvement opportunities (45 min)

Go through the map and mark with red lightning bolts where you see:

  • Large inventories — why does WIP build up here?
  • Long changeover times — can SMED help?
  • Low availability — what causes the stoppages?
  • Push production — can you introduce pull/kanban?
  • Batch sizes — are you producing in batches that are too large?

Sketch the Future State (45 min)

Now draw how the process could look in 6-12 months. Focus on:

  • Where can you remove or reduce inventory?
  • Where can you create flow instead of batch?
  • Where do pull systems make sense?
  • Which processes can be combined or eliminated?

Be ambitious, but realistic. The Future State should be achievable within 6-12 months with the resources you have.
